Most investment conversations end at the pitch: “You’ll earn $1,000 a month.” Very few
begin with the full picture. This blog does the opposite.
Before you invest a single dollar in any private label brand, you deserve to see every
number: what a brand costs to run, what Amazon charges, what the real profit per unit
looks like, and what happens to that profit as the brand grows. No rounding. No
optimistic projections. Just the actual 2026 unit economics, verified against live Amazon
fee structures and real market data.

The key figure here is the last one. Amazon consolidated significantly between 2021
and 2026 — active sellers dropped from 2.4 million to 1.65 million. That sounds
negative, but it means traffic per active seller has increased 31% since 2021. There is
more buyer traffic per brand than at any point in Amazon’s history. Fewer sellers
competing for the same pool of hundreds of millions of buyers is not a bad thing for a
new brand entering today.
Understanding Amazon’s fee structure in 2026
One of the most common investor mistakes is treating “Amazon fees” as one number. In
reality, Amazon charges sellers across three distinct categories. Each behaves
differently and must be understood separately.
Fee Type 1: Referral fees
A referral fee is Amazon’s commission on every sale — a percentage of the total selling
price. The good news: referral fee percentages remain unchanged for 2026, as Amazon
confirmed in its January 2026 seller update.

£19.54), the referral fee is 15% = £2.93 per unit.
Fee Type 2: FBA fulfilment fees (2026 update)
FBA fulfilment fees cover picking, packing, and shipping your product to the customer
from Amazon’s warehouse. In 2026, Amazon increased these fees by an average of
$0.08 per unit (effective January 15, 2026) — the first increase after a freeze in 2025.
Importantly, Amazon also discontinued its internal FBA prep services from January 1,
2026, meaning sellers now use third-party prep centres.

FBA fulfilment fee is approximately £3.30 per unit on Amazon UK, which is roughly
equivalent.
Fee Type 3: Monthly storage fees
Amazon charges for the warehouse space your inventory occupies. For standard-size
products, this ranges from $0.78 to $2.40 per cubic foot per month. For a compact
product like a night light (small cube, lightweight), monthly storage cost is typically
$0.05–0.15 per unit, making it negligible at the product level.
Important 2026 note: Aged inventory surcharges now apply at a seller-FNSKU level —
meaning you are only penalised for your own slow-moving inventory, not another
seller’s stock. This is a positive change for brand owners with well-managed inventory.

reviews and climbs the organic search rankings, its cost per acquisition falls and net

Here is the dimension most investors miss entirely when evaluating private label: the
brand itself is a sellable asset.
E-commerce brands are bought and sold on dedicated broker platforms — Flippa,
Empire Flippers, FE International, and others. The standard valuation multiple for a
profitable Amazon brand in 2026 is 2.5x to 4x annual net profit.

income collected over 12–24 months PLUS the lump sum you receive if you sell the
brand. A brand earning $1,000/month for two years ($24,000 collected) and sold for
$40,000 delivers a total return of $64,000 on a $25,000 investment — a 156% total

Investor note:
These valuation multiples are industry-verified norms. The 2.5x floor reflects a distressed or stagnant brand. A growing brand with strong reviews, consistent sales history, and a clean Amazon account typically commands 3.5x–4x. The BOC model is designed to build toward the upper end of this range.
What the 2026 fee changes mean for your margins
The January 2026 Amazon fee update increased FBA fees by an average of $0.08 per
unit — the first increase after a fee freeze in 2025. Here is an honest assessment of
what this means for a BOC investor:
- For a product priced at £19.54, an $0.08 increase represents approximately 0.4%
of the selling price. It reduces net profit by roughly $0.08 per unit. - At 80 units per month, that is $6.40 less per month in profit — a 0.7% reduction
in monthly income. - The fee increase does not materially change the investment thesis. It is offset by
the improved organic ranking and reduced PPC spend that comes as a brand
matures. - Amazon also confirmed: no new fee types in 2026, and referral fee percentages
unchanged. The structural cost base for 2026 is more predictable than any prior
year.
Context: Amazon’s 2026 fee increase of $0.08/unit compares to 3.9–5.9% annual cost
increases from major US carriers. The platform remains, by a significant margin, the
lowest-cost fulfilment and distribution infrastructure available to a small brand.
The honest risks and how to read them
Any credible investment analysis must address downside scenarios. Here are the three
most material risks and their honest probability:
Risk 1: Sales fall below projections
Probability: Low for pre-validated brands. The BOC model only offers brands that are
already generating sales. A brand with 6+ months of Amazon sales history, 50+
reviews, and established keyword rankings carries far less demand risk than a new
product launch. If monthly sales run at 60 units instead of 80, monthly profit is
approximately $720 rather than $960 — still a positive return.
Risk 2: Amazon increases fees further
Probability: Likely annually, but historically modest. Amazon froze fees in 2025 and
increased by $0.08 average in 2026. The trajectory is clearly toward incremental
increases, not dramatic spikes. Adjusting pricing by £0.50–1.00 on the listing can fully
absorb typical annual fee increases without affecting conversion rate for an established
brand.
